Introduction

Heat maps used on construction sites and in as-built management are an effective means of visualizing differences between point clouds and design data by color, allowing a surface-level understanding of where things are higher or lower than designed and where there are biased areas. Because they let you intuitively share trends that are hard to see in numerical tables, their use is expanding in many situations such as on-site checks during construction, preventing rework, explaining as-built conditions, and improving quality control efficiency.


However, while heat maps are convenient, they are also documents whose meaning can change greatly if the operational assumptions shift even slightly. If different versions of the design data are used, if the approach to alignment is not unified, if point cloud acquisition conditions vary, or if the color mapping ranges differ by project, then staff looking at the same site may reach different judgments. Because heat maps are visually easy to read, differences in conditions are hard to spot and misunderstandings can easily occur.


Also, a heat map management procedure is not simply a step-by-step manual of how to operate analysis software. It is an operational standard that includes why the maps are used, what is being compared, under what conditions differences are computed, which areas are subject to evaluation, how records are kept, and how judgments are reached. Finally, even if the analysis tasks are well organized, the overall operation will fail if the workflow is not established. If it is ambiguous who creates the maps, who reviews them, which version is adopted, when outputs are produced, or what to do when differences appear, on-site decision-making becomes subjective. Even if a management procedure exists, if the operational checks are not embedded in the actual workflow, operations will end up relying on individual experience.


In short, failures in heat map management procedures are not just about analysis accuracy. The main causes are that the purpose, comparison conditions, display method, records, and decision flow are not connected. That is why, to avoid operational failures, you need to cover the checks that support the entire operation, not just how to read colors.

The first thing to confirm is whether the purpose of using the heat map is clear. If operations begin with this unclear, required accuracy, the differences to be checked, and the weight of judgments will not be fixed, and on-site usage will vary.


There is more than one situation in which heat maps are used on construction sites. Uses include checking trends during construction, in-house quality control, judging whether corrective action is needed, explaining as-built conditions, and supporting external reporting. Trying to operate all of these under the same conditions leads to compromises. If used during construction, it is important to grasp trends reasonably quickly. On the other hand, if used for as-built management or external explanation, reproducibility of comparison conditions and recordability are more important.


If you use heat maps without sorting out these differences, the site will not know what constitutes a good operation. It will be unclear whether speed or rigor should be prioritized, whether to focus on local differences or overall trends. For example, a heat map used for adjustment during construction may be useful even if somewhat coarse, as long as broad biases are visible. However, using the same operation for as-built management weakens the material because you may not be able to explain why the colors appeared as they did.


It is also important to decide whether a heat map will be the final decision document or a primary check. Whether the heat map alone determines the judgment, or whether it is combined with field confirmation or other records, changes the required conditions. Heat maps are very effective documents, but they do not complete the decision process in every situation. That is why you must determine their role before operation.


To avoid failures, first separate the purposes. If you organize the necessary conditions by use—for example, trend checking during construction, in-house judgment, as-built verification—then color mapping and judgment criteria will naturally follow. Conversely, if you try to force all purposes into one, the heat maps will be mediocre for every situation.


To make heat map management procedures work on site, it is essential to describe in words what you want to judge in each situation before dealing with technical settings. If the purpose is clear, site personnel will be less likely to be confused about what to prioritize.


Check 2: Are the versions of design data used for comparison and the evaluation targets aligned?

Next, confirm whether what you are comparing is consistent. Heat maps colorize differences between point clouds and design data, but if the comparison targets are ambiguous the meaning of the results will also be ambiguous.


Pay particular attention to version control of the design data. Design changes on construction sites are common. If the analyst uses an old version while the construction staff assume the latest version, the heat map differences will reflect design condition differences rather than construction errors. Even if the color distribution looks plausible, the value of the material drops significantly if the comparison target is wrong.


Therefore, in operation you must make clear which version of the design data is authoritative and ensure that version information can be traced when outputting heat maps. Simply matching file names is not enough; you must make the comparison conditions understandable to anyone. The more frequent the design changes, the more indispensable this check is.


Also, the definition of the surface to be evaluated must be aligned. Construction targets include surfaces with different natures such as top surfaces, slopes, bedding faces, side walls, edges, and connection areas. Treating these together can mix the meanings of differences. Differences to be seen on flat surfaces are not necessarily the same as those on inclined surfaces. Assume that comparison methods change by evaluation surface and decide which area to view under which approach.


Furthermore, check whether the way the target area is clipped differs by person. Even in the same work section, one person may include edges while another excludes them, producing different visible differences. Boundary and connection areas are particularly prone to unstable point clouds and difficult correspondence with the design surface, so whether to include them in the evaluation strongly affects impressions. If you do not decide what is the target and what is for reference, results will not be reproducible.


To avoid failures in heat map operation, do not take it for granted that the comparison targets are correct. Only when the design version, evaluation surface, and clipping range are aligned will the meaning of the colors be consistent. If these are misaligned, the subsequent analysis will vary regardless of how carefully it is done.


Check 3: Are the coordinate system and alignment conditions fixed?

Coordinate systems and alignment conditions are crucial for stabilizing heat map results. If these are ambiguous during operation, differences will appear due to alignment conditions rather than actual construction.


First, confirm whether the design data and point clouds share the same coordinate reference. If plane positions or height references are not aligned, the construction surface may be correct yet appear shifted in one direction on the heat map. Unmatched coordinate systems are particularly critical when comparing multiple days or when making near-as-built judgments.


Next, the method of alignment is an issue. Point cloud processing sometimes uses automatic best-fit methods to overlay data. These are convenient for visual conformity but should be treated carefully for construction and as-built difference checks. This is because the very construction deviation you want to evaluate can be absorbed during the alignment process. If the whole is slightly offset from the design but you overlay using a global optimization, the differences can look smaller.


Therefore, in operating the heat map management procedure you should fix which alignment methods are permitted in which situations. Decide whether to require alignment by reference points as a rule, allow limited corrections for trend checks during construction, or adopt the field coordinates as-is for final confirmation; organizing these by purpose makes operation easier. Leaving this to individual judgment will produce different results even for the same site.


It is also important to confirm what to check after alignment. Don’t be reassured by overall visual conformity alone. Check residuals near reference points, bias in specific directions, and whether there is unnatural rotation or localized misalignment. Because heat map results look dramatic, alignment verification before that step tends to be neglected, but in fact it often determines the results most.


If you perform time-series comparisons, you must align positional relationships using the same approach each time. If last time you aligned with reference points and this time adjusted by visual fit, you will end up comparing differences in alignment method rather than actual changes. When using heat maps for pre- and post-correction comparison or progress checks, this consistency is essential.


To avoid operation failures, do not leave coordinate systems and alignment as purely technical matters for engineers. Make the conditions under which data were overlaid understandable to all stakeholders who look at the colors; this increases the reliability of the heat maps.


Check 4: Are the timing and quality conditions for point cloud acquisition managed?

Heat maps show differences by color, but the premise is the quality of the point cloud data. No matter how well comparisons and color mapping are organized, if the input point cloud conditions vary, the reliability of results fluctuates greatly. So check whether the timing of point cloud acquisition and quality conditions are managed.


First, decide when to acquire the point cloud. Surfaces immediately after construction can be rough or still undergoing compaction and finishing. Comparing such point clouds to the design can strongly show differences that would be corrected in subsequent processes. Conversely, if subsequent work has progressed to the point of covering the surface you wanted to see, evaluation becomes difficult. The appropriate acquisition timing varies depending on the purpose of the heat map.


If the heat map is for trend checking during construction, acquiring the data at an earlier priority may be effective even if somewhat coarse. However, for confirmations close to as-built or for external explanation, you should acquire data when the surface condition is stable. To avoid failures, predefine which construction stage’s point cloud is to be used for each purpose.


Next, check point cloud density and coverage. If the point cloud is too sparse, local differences are hard to capture; if many areas are missing, reading overall trends becomes difficult. On the other hand, demanding high-density point clouds in all situations increases acquisition and processing burden and makes on-site use harder. The important thing is to judge whether the quality is sufficient for the intended use. It is realistic to separate required conditions for interim checks during construction and for near-final confirmation.


Understanding noise factors is also indispensable. Wet surfaces, reflective materials, shadowed areas, nearby temporary structures, people or machinery captured in the scan, and flying points all affect point cloud quality. Ignoring these and looking only at differences can display acquisition condition problems as apparent construction errors. Viewers of heat maps should consider not just color intensity but also whether acquisition conditions were problematic.


Also decide when re-acquisition is necessary. If the point cloud has many missing areas, is biased in a specific direction, or is noisy, determining on a case-by-case basis whether to proceed with analysis or re-acquire the data causes project-to-project variability. To avoid failures, document thresholds for when data are acceptable and when re-acquisition is required.


While heat maps attract attention for their final images, in reality more than half of the result is often determined at the acquisition stage. That is why operational management must include checks on acquisition conditions as well as analysis conditions.


Check 5: Are the definition of difference calculation and the sign convention unified?

A major source of confusion in heat map operations is when the definition of difference calculation is not unified. Although the word “difference” is used widely, its meaning changes depending on which directional difference is measured, which distance metric is adopted, and how signs are handled. If these are not aligned, identical colors will be interpreted differently.


A representative difference is between height-direction difference and the difference perpendicular to the design surface. On near-horizontal surfaces, height differences are easy to understand and convenient on site. However, on slopes, vertical faces, or complex 3D geometries, height differences alone may not represent the actual offset. For targets where you should measure how far a surface is from the design plane itself, the perpendicular (normal) difference is more rational. Without standard rules tailored to the target surface, different projects may end up comparing different quantities.


Also, results differ depending on whether you use the nearest neighbor distance, the distance projected onto the design surface, or a smoothed representative value of surrounding points. Applying nearest neighbor distance to noisy point clouds can exaggerate surface roughness and produce unnecessary color scattering. Conversely, over-smoothing can cause local anomalies to be missed. Decide the philosophy of what to treat as the true difference.


Moreover, unifying the meaning of sign conventions is very important. Whether positive means higher than the design or outward from the design surface, or another definition is used, the same red color will have different meanings. Because heat maps are intuitive, people unconsciously read red as excess and blue as deficiency, but if the definition varies across documents, that is dangerous. At a minimum, within the same organization and operational framework, fix sign rules by target type.


You should also organize how difference quantities are linked to judgments. Whether to look at local maximum differences, overall surface bias, or representative values per unit area affects which areas require attention. Relying on averages alone can miss issues, and basing overall evaluation on one extreme point is also risky. In heat map operations, it is safer to clarify what the main indicators for judgment are.


To avoid failures, do not leave difference calculation definitions only to analysts. Viewers must understand what difference is being shown, in which direction, and what the sign means in order to correctly read the colors. The alignment of difference definitions is among the most important checks in heat map preconditions.


Check 6: Are the color mapping, display ranges, and legend standards unified?

Color is the most eye-catching element of a heat map, but in practice what matters is not the vividness of the colors but the conditions under which those colors are displayed. Thus, check whether color mapping, display ranges, and legend standards are unified.


A common mistake is changing display ranges freely to improve readability by project. In one document small differences may be shown in deep red or blue, while in another similar differences show almost no color. In such a state, comparing heat maps is meaningless. Because stakeholders tend to judge by color intensity, different display ranges change impressions dramatically.


Therefore, in operation set standard ranges by use. It is reasonable to differentiate standard display widths by purpose—trend checking during construction, internal quality confirmation, near-as-built confirmation, etc. However, outputs for the same use should follow the same standard as much as possible, and if a different range is used indicate the reason. With aligned standards, stakeholders can compare color differences more easily.


Also confirm the zero-difference position. Whether you present near-zero as a neutral color and show positive and negative symmetrically, or you emphasize a particular directional difference, affects interpretation. Depending on the construction target, you may want to focus control only on areas higher than design, or treat both high and low with equal weight. If the display design does not match the purpose, the color meanings will diverge from on-site judgments.


Legend gradation is also important. Many fine color gradations may look precise but do not necessarily make on-site decisions easier. It can be more useful to set levels corresponding to practical categories such as allowable, caution, needs-check, and corrective consideration. Heat maps should prioritize indicating where to look first rather than visual appeal.


Furthermore, always include the legend with outputs. Without unit, upper and lower limits, zero position, sign meaning, and how off-target areas are represented, you cannot later verify what a heat map image meant. Because images are sometimes shared standalone on site, heat maps without legends are an operational risk.


To avoid failures, do not treat color as a tool of intuition. Color is a means to assist judgment and has meaning only when conditions are aligned. Therefore, do not leave display standards to project preferences; unify them as an operational rule.


Check 7: Are the exclusion conditions and the handling of boundary areas documented?

In heat map operation, what not to look at is as important as what to look at. Check whether exclusion conditions and the handling of boundary areas are documented. When these are ambiguous, differences in clipping by person directly translate to differences in results.


Point clouds on construction sites almost always include information other than the target surface: machinery, materials, temporary facilities, people, vegetation, puddles, mud, and flying points. If you compare these as-is, they will appear as large differences. But those are not construction errors; they are comparison-condition problems. If field staff exclude these on a case-by-case intuitive basis, one project may be strictly clipped while another leaves them broadly, causing inconsistency in heat maps.


Boundary areas and edges require particular care. Point clouds tend to be missing at edges and correspondence with the design surface becomes unstable, causing unnecessary color variation. Simply excluding a few centimeters or a few tens of centimeters (a few cm (a few in) or a few tens of cm (a few tens of in)) at edges from evaluation can make the overall trend much easier to read. However, if the width is left to individual judgment, results will not align even for the same surface. You should formalize where the evaluation target ends and what is treated as reference.


Handling around missing areas is also important. In shadowed or reflective locations, point clouds may be insufficient. Forcing comparisons in their vicinity generates unnatural differences and disturbs the trends you really need to see. Decide whether to indicate missing areas explicitly or to automatically exclude surrounding regions so viewers can interpret results with confidence.


The same applies to areas close to temporary structures or incomplete construction. Including parts that are not the construction target makes the heat map flashy but not useful for judgment; it can even obscure important differences. For that reason, sometimes exclusion conditions that are strict are appropriate. Narrowing the comparison target increases the reliability of heat maps.


To avoid failures, treat exclusion conditions not as a labor-saving shortcut but as prerequisites to improve judgment accuracy. If what to evaluate and what to exclude are documented, the meaning of results will be stable even when personnel change.


Check 8: Are the recording formats, approval flow, and corrective action processes decided?

Finally, confirm whether the workflow after producing a heat map is decided. Even with consistent analysis conditions, if the recording, checking, judgment, and correction flow is unclear, operation tends to become subjective and the heat map may end up as a one-off verification image.


First, standardize recording formats. If you only save the heat map image, you cannot trace the conditions later. Decide the minimum information to keep: target work section, acquisition date and time, design data version, coordinate reference, alignment conditions, definition of differences, display range, legend, exclusion conditions, creator, and reviewer. Only when these are recorded as a set can you recheck under the same conditions.


Next, file naming and version control are important. In sites with design changes and re-acquisition, many similar heat maps can accumulate in a short time. If you cannot tell which is the latest and which uses old conditions, internal sharing and external explanation become unstable. Including site name, work section, date, design version, and analysis version in file names significantly stabilizes operations.


Also decide who creates, who reviews, and who makes judgments. If the creator also makes the final decision, they may overlook preconditions. At minimum, separate the role that confirms comparison conditions conform to the management procedure from the role that connects results to construction decisions. Depending on site scale, even a simple approval flow is valuable.


Furthermore, decide what actions follow the difference results. If an area is flagged for attention, will you perform a field recheck, acquire additional point clouds, immediately consider correction, or observe over time? If you determine these in advance, heat maps will not remain mere visualizations. The value of a heat map is not the color itself but that next actions are decided based on the colors.


Also standardize how to reconfirm after correction. If you clarify which areas to re-acquire, how to re-compare under the same conditions, and what state constitutes completion, it becomes easy to explain before-and-after corrections. Heat maps gain value when used as a record of construction improvement rather than as a one-time evaluation.


To avoid failures, do not limit the process to producing heat maps. Design the flow to record, review, share, correct when necessary, and reconfirm. Only then will the management procedure be effective in practice.

We have covered eight checks, but to institutionalize operation you must think of them not just as individual requirements but as a connected flow. Failures in heat map operations often occur when analysis leads and the surrounding workflow does not catch up.


For example, even if you unify color rules, it is meaningless if design versions for comparison are not aligned. Even if you enforce strict alignment, inconsistent point cloud acquisition timing makes comparison difficult. Even if you standardize recording formats, if the actions following difference results are not specified, on-site decisions revert to intuition. In other words, the heat map management procedure should be used as a mechanism to align on-site judgments, not as a collection of isolated rules.


Also, do not try to be perfect from the start. Attempting to cover every case initially makes the document complex and hard to read on site. Start by standardizing the frequently used target surfaces, common issues, and commonly confusing judgments, and revise the procedure while operating—it fits practice better. A heat map management procedure is not created once and forgotten; it is a document that grows by reflecting field experience.


Moreover, education for viewers as well as creators is indispensable. Because heat maps are visually persuasive, people who do not know the conditions are strongly influenced by color. Share the meanings of red and blue, the zero position, how off-target areas are represented, and how to read comparison conditions with site personnel, managers, and recipients of explanations. If only the creators understand, the document’s effectiveness is limited.


To institutionalize operation, treat heat maps not merely as analytical outputs but as a common language that supports on-site decision-making. To become a common language, the conditions must be understandable to anyone and yield the same meaning regardless of who uses them. The eight checks presented here are for that purpose.
